Shift schedules are based on workstation requirements for each shift. If you are a Factory Form 11 under the Factories Act, it provides some guidelines for determining per shift requirements. In a continuous process industry operating 24 hours a day, 7 days a week, you should combine all three shift requirements and add 1/6 of the workforce as relievers for the weekly holiday. If you are working only six days, the need for relievers on the weekly holiday is not applicable, as the seventh day serves as a weekly holiday for everyone. Your query is very vague due to the lack of the necessary information.

As to your query, the available manpower per shift will be 20 individuals, and 10 may be absent on any given day due to their weekly off day in a normal manner. The available manpower per shift may further decrease if an employee takes leave. Therefore, this subject requires comprehensive information to study the manning of the machines or shifts, as the case may be. Thus, Mr. Alexander's opinion is justified. With the limited information provided (details of workmen + skill category combination of USK, SSK, and SK per shift from available manpower), it is challenging to offer any meaningful suggestions. The planning of shifts and the manning of machines and shop floor work fall under the responsibility of the Industrial Engineering Department of any establishment.

21 workmen in each shift will be ideal, and 7 workmen will be working as relievers. However, if you put 20 workmen in each shift and 10 as relievers, then you can control absenteeism and avoid overtime because these workmen will work 3 days in shifts and 3 days in general shifts. Whenever any workman is on leave or absent, you can utilize these relievers' services in shifts instead of general shifts.

Prepare duty roster for workmen as 3/2/1, i.e., a workman who is deputed in the 3rd shift will perform his duty in the 2nd shift the next week after the weekly off. The 4th workman (Reliever) will perform his duty in the general shift for the first 3 days and then keep him in the shift from the 4th day onward during the weekly offs of other guards and utilize him as a reliever during the absence or leave period of other workmen. This method will help you partially resolve your problem, control absenteeism, and minimize overtime.

Find attached duty roster for your ready reference and easy understanding.

Hi Ritu,

Strength of 70 is okay. That can be divided into three shifts. However, as advised by seniors here, you need to look at the cadre of the workmen/staff for allocation of machine numbers, workstation numbers, and shifts required. The number of shifts required per day may differ based on indent, production, machine status, etc.

In general, this is an activity of the core managerial team, which includes HR, Production, Materials, Planning, Maintenance, and so on.

Hi Ritu,

Before you proceed with the activity, call for a meeting with all the HODs to explore the possibilities. Explain about the eligible leaves, Holidays, Weekly offs, appraise about the buffer required, schedule, obtain permission, and initiate.

On a personal note, start working, and then you will understand because the theoretical part won't work here. Unauthorized absenteeism, exigencies, and unplanned leaves such as maternity, ESI, Elections – all these are going to be part of and will disturb your plans.

All the best,
Kamesh

Dear Varsha Rane,

I hope the attached duty roster will meet your requirements for the shift schedule of 4 security guards. You may utilize the 4th security guard's services during other guards' absenteeism or leave while he is on the general shift.
