Hi Aparna,

I think taking any drastic actions suddenly would affect the employees feelings as it would be like a sudden cultural shock for them. I think in manufacturing the things should be taken with proper sensitiveness. You should have continuous facts in hands to pin point anyone.

I think you can try the following:

1. Identify the job types these people are engaged into (I think you would have it already).

2. Sit with a person or your boss who know all these job types well and define the KRA or KPIs.

3. Start measuring these on a day-to-day or weekly basis through a dashboard. Train people on how to interpret these.

4. Internally you also keep track of which day the boss was there and which day the boss was not there in the office.

5. With the data in point no 4, you can discuss with employees that you've observed that the productivity goes down when boss is not there in office. Please put the dashboard and show compare productivity among all job types. This will inculcate a feeling of who was better. Also, it will not put blame on a single person rather it will be for all the people involved in that job type.

This will also put a feeling of belongingness to a team where in they will try that their team's productivity should not be down next time.

6. Reward the teams which are having the highest productivity. Reward the best performers from the team also (if you develop a mechanism to measure performance at individual levels).

7. You can also do some short team building trainings.

Think over these lines and then you can decide what suits best for your organization.

You can implement following things.
1. Explain your boss the need of proper policies to make the professional organization.
2.Secondly rework on job profile of each employee(please do not even spare the pals and kins of the boss)
Include daily,weekly and monthly targets for each of them.
3.Rework the reporting structure and try to decentralize the authority.
4.Include performance bonus and reward systems.
5.Arrange some motivational training to bring the 'attitude change'.

Dear Aparna,

Fixing targets will help solve this problem. Employees should know their responsibilities and should complete their work. If your company is over employed & all do not have proper work to do..its better to cut down on the number of employees... This in turn will reduce the overheads.

It is not that employees should undergo policing always which also spoils the culture & environment of the company. Employees will lose interest & get demotivated when you are policed.

As an HR you also feel a part of relaxation in between working hours is a waste of time which leads to your own perceptions that employees are not working when there is no BOSS at your workplace. Being an HR have confidence on your people & love them.

There's always a knack to handle difficult people. When you feel that they are wasting time.. just move out to their places. Have a friendly talk with them... In between your friendly talk just probe and ask them as to what they are attending at today.. which helps them to get back to work immediately & they will be on track.

All seniors has given their valuable inputs, apart from that you can also formulate the reporting systems and in absence of the Owner/CEO the second in command can be officiated for all reportings, as most of the companies do nowadays.

You can do one thing
Make a video from your mobile of the employee
Who are not working when boss is out.
Then threaten them that you will show the video to the boss that in your absence these employee are not working.
It will create fear among the employees and improve situation.

Dear Anshul,
This is a very funny advice...!!
But we can try & implement it. I suppose we cannot hold good for a long time...!! You can only threaten weak people but when one of them strikes against you... things will get out of control..
Remember... you also have chances to be get caught because you also cannot work without wasting a single minute..
May be these people are overdoing it... but when you are caught for that particular minute.. the scenario may change..perceptions might change.. You got to be cautious..!!

The problem is not the employees but the boss himself. It appears that the boss is controlling everything and not delegating his authority. Before you change others, change yourself.

It is my thought that the more that employees feel a sense of belonging and ownership to what happens to the company, the less they tend to goof off when the boss is away. however, there will always be the few who will not see the need to work in absence of boss - they are working for the boss and not themselves. If all employees are like this - then it is about the working culture in the company and then any change or intervention you try with only the staff will not succeed - the boss will need to be spoken to as well.

Dear Aparna,
It seems that owner has employed people through his relative and references. Sometime its good but some time its become difficult to manage.
So at this situation I think you need to discuss and identify their work and work load.
Depending on output you can discuss with your company owner to set some targets or adding more work to them which will be beneficial for company.
If this is finalized then you people can discus with respective Managers and others to make them aware on same. If your boss or owner is their along with you then that will have more impact.
Also you need to make the respective managers responsible/accountable for his team members work.
If it goes from managers then they have to start working.
Simultaneously you can also take their training on time/work management and other personality development training's etc.
