Dear Kiran,

Problems of this kind occur when operations staff look towards training in isolation or disturbance in their routine. They have a fear that operations may break down if we spare the staff for training.

Partly, this is because of your organization's culture. You need to have a learning culture in your organization. When senior staff start attending training, it sends the right message to everyone.

Another important thing I would like to ask you is whether you have well-instituted measures of performance for every department. Make HODs responsible for the measures of performance. These measures cannot be met unless managers train their staff for the requisite skills and knowledge.

The organization's performance is also measured through customer satisfaction indices, job error rates, etc.

Dear Kiran,

It is one of the key issues for organizations that are spending a considerable amount of money on the training and development of employees. Since you have not mentioned what kind of training your organization is providing to its employees.

One reason for poor attendance of employees for training is poor training needs analysis. Employees should be made aware of the importance of these trainings for their own development and how it will support their progression in the organizational hierarchy.

Senior employees often have preconceived notions of knowing everything and believe that they are senior, so they don't need these trainings. They consider it a waste of time which could be utilized more productively, as they are already quite productive while working.

Past experiences of employees have created a negative perception towards trainers due to various reasons:

- Ineffective trainers who fail to make the sessions interesting and struggle to transfer learning effectively.
- Trainers maintaining a very high level of subject matter, making it difficult for employees with lower capacity and learning capabilities to benefit from it.
- Monotonous sessions conducted by trainers.
- Lack of use of training techniques such as proper audio-visual aids and communication language by trainers.

In addition to this, as Mr. Diwaker mentioned in his write-up, it is evident that Heads of Departments (HODs) who are more focused on production and less on employee training needs, consider it a loss of manpower and hence are not proactive. Employees are often burdened with extra workload and sometimes required to work late on training days to compensate for the time lost during training.

In summary, the best motivation for employees to undergo training can be achieved through proper communication of the training's importance to employees. Ensure that each Strategic Business Unit (SBU), unit, or department is aligned with the training division objectives, and employees are assured that they will not be required to work late.

I am associated with a reputed 100-bed multispecialty hospital in NAGPUR. Please kindly reply to the following.

How have you arrived at the training needs of the hospital staff? If it is just your observations that some employees need training, it may be incorrect. Similarly, were employees made aware of the availability of the training scheme in your establishment and the advantages of undergoing training? Did some employees complain that they lack particular skills? If so, has this been taken into consideration when deciding on the training program?

Employees will only like to attend training programs when they see that such programs will help them improve their skills (which they are lacking). Similarly, employees commonly wonder whether such training will lead to an improvement in their monetary package. Another fear among employees is that undergoing typical training will increase their workload. The management aims to transform them into multi-tasking employees. Therefore, it is necessary to first impress upon the employees how the training will help them grow, receive applause from patients' relatives/consulting doctors/professionals for the services they provide, and enhance their market value.

Another very common issue found in hospitals is the lack of fixed training hours. Employees finish their duty in one shift and are then asked to attend training in the next shift or on their weekly off day. This is another reason for resistance. You will need to adjust their timing in a way that neither the hospital's time nor their own time is wasted. If training is scheduled on their weekly off day, it would be better to subsidize their petrol expenses by a fixed amount like Rs. 35 or 50. This way, it won't burden them.
