For instance, who are revenue earners and non-revenue earners? Depending on the complexity of the work, you need to establish a scale.
You can use a scale from 1 to 5, with 1 being the lowest and 5 being the highest. Let me know if more clarification is required.

We currently use the Graphic rating scale, i.e., a 1-5 rating scale. We want to adopt a point-based system. For example, in the UK work permit processing system, there are attributes like Sponsorship, Salary, English skills, etc., and each attribute is linked to points. For instance, Sponsorship (30 points) - if the applicant has a sponsor who is a local citizen, the candidate will be awarded the maximum of 30 points. If the sponsor is a resident (an immigrant), the points given will be 20, etc.
I am interested in creating a similar point-based system for appraisals as well. Please suggest if anyone is currently using this type of appraisal system.

See that the answer to your question. Fix attributes/characteristics that are linked to performance (e.g., Project Delivery, Project Execution, Quality, Timeliness, etc.). Then allot fixed points to them and complete the sum to 100. Then, as per the rating and employee performance, give marks to each attribute of performance. After that, you can sum up the numbers and arrive at a total. Based on the total score, you can proceed with the appraisal rating!
